The best AI transformation companies in 2026
Most lists of the best AI transformation companies were written by a company on the list, usually the one in first place. This one was written by a company on the list too. Lunon is in here, so the firms are grouped by how they work, alphabetical within each group, and every entry says where the firm falls short. Ours included.
The short version: for global scale and board-level cover, look at Accenture, Bain, BCG, Deloitte, IBM or McKinsey. For a bespoke system inside a Fortune 500 company, look at Distyl, Palantir or OpenAI’s deployment company. For a mid-sized company, the realistic field is Accenture Edge, Forward Deployed, Lunon, Ode and Tribe AI.
The market changed this year
A list written twelve months ago is describing firms that have since changed hands. In May, OpenAI launched its Deployment Company with more than $4 billion from 19 investors and agreed to buy Tomoro, adding about 150 engineers and specialists. In July it agreed to acquire Northslope, though we have not seen a closing announcement. Anthropic, Blackstone and Hellman & Friedman launched Ode on top of Fractional AI. Accenture closed its purchase of Faculty in March.
The advisers are in this too. McKinsey and Bain & Company are investors in OpenAI’s deployment company, which bears on how neutral their model advice can be. The pages ranking for this question mostly miss all of it. On those we could read on 6 November, we found no mention of Ode, OpenAI’s deployment company or Distyl, and none that said who owns each firm.
Meanwhile the results are still thin. In McKinsey’s 2026 survey of 1,719 people, 37 percent attribute any EBIT impact to AI and about 6 percent qualify as high performers. RSM found only 17 percent of mid-market firms already using AI are pursuing enterprise-wide transformation. Both firms sell this work, which makes the numbers more telling.
How to compare them
Five questions separate these firms.
Who does the building? Their employees, a contractor network, a partner, or your own people.
Who owns the firm? A lab, a private-equity group or a platform vendor will have a view on what gets built on what.
Was it built for your size? “Mid-market” means $300 million to $3 billion at Accenture, $500 million to $5 billion at BCG and $30 million to $10 billion at RSM. We mean roughly 100 to 2,000 employees.
Is the price knowable? Before the first call, or at least before work starts.
What happens after go-live? Who runs the system, who can change it, and what you own.
The best AI transformation companies at a glance

Large firms that now build
These began in strategy or integration and have added engineers. They bring scale, cover and reach, and they are priced for it.
Accenture
AI and technology services at global scale, with Faculty and forward deployed programs built around Microsoft, Google Cloud, ServiceNow and Workday. Accenture Edge, launched in June, targets companies with $300 million to $3 billion in revenue.
Best for global enterprises, and for Edge, the top of the mid-market. The catch: customers told Forrester they want “clearer project handoffs from strategy to delivery,” and Edge is under five months old.
Bain & Company
CEO-led technology and AI transformation, with about 1,500 engineers and data scientists among 19,000 staff, per Forrester. It holds a stake in OpenAI’s deployment company and works with it jointly.
Best for CEOs, CFOs and private-equity portfolios. The catch: Forrester rates it a Contender and says it “lags in data engineering.”
BCG (BCG X)
Strategy plus bespoke builds through BCG X, which states more than 3,000 tech builders. It is an OpenAI alliance partner but is not named as an investor in the deployment company.
Best for large enterprises and companies above $500 million in revenue. The catch: customers want better ability “to architect solutions that will scale beyond pilot phases.”
Deloitte
A forward deployed engineering service and the Zora agent platform. It plans to hire and certify engineers through FY2027, so that bench is still forming.
Best for global organizations in financial services, government and life sciences. The catch: Forrester rates it a Contender, citing “delivery inconsistency across markets.”
IBM Consulting
A 160,000-person business with partners at 40 percent of consulting revenue, rated a Leader by Forrester. The copy of that report we read is hosted by IBM.
Best for technical and digital leaders. The catch: customers want more “consistency in change management.”
McKinsey (QuantumBlack)
QuantumBlack is McKinsey’s AI arm, with about 5,000 technical people. McKinsey is an investor in OpenAI’s deployment company, and about a quarter of its fees are outcomes-based.
Best for CEOs of large companies. The catch: customers told Forrester they want it to be “more tool-agnostic.”
Slalom
Consulting from strategy through engineering, and an OpenAI Advanced Partner since July.
Best for enterprises that want a consulting partner on OpenAI products. The catch: it is not in Forrester’s comparison, and we could not verify its ownership or find outcome data.
Engineering-led firms
These put engineers inside the client to build and run the system. Advice is secondary. Most are young, and their proof is thinner.
Brain Co.
Agent-native operating systems for government, insurance, health and finance, backed by a $30 million Series A co-led by Gil Capital and Affinity Partners.
Best for regulated institutions and local government. The catch: we found one named customer, Knighthead Life.
Distyl AI
Forward deployed engineers and researchers plus its own products, founded by former Palantir people and valued at $1.8 billion in 2025. OpenAI is an investor. Part of its fee is tied to client objectives.
Best for the Fortune 500. The catch: built for those budgets, and most of its case studies do not name the client.
Forward Deployed
forwardeployed.com sells a 30/60/90-day program: select a workflow, build and ship it, transfer ownership. Its owners are not disclosed.
Best for private-equity portfolio companies and mid-market operators. The catch: its public evidence is podcasts and field notes, with no named customers we could find.
Invisible Technologies
A platform, custom builds and a model-training data business, valued above $2 billion in 2025.
Best for enterprises, and AI labs buying training data. The catch: it runs two businesses and does not publish the split, so ask which one your work sits in.
Lunon
Full disclosure: this is us. Lunon is an AI transformation company in New York, founded in 2025. Two engineers work inside your company from the first workshop through full rollout, building custom AI agents for quoting, pricing, customer service, order processing, forecasting and finance on the systems you already run. General Catalyst led our pre-seed, and no AI lab is among our announced investors. Our open-source research system ranked #1 on DeepResearch Bench.
Best for US companies of roughly 100 to 2,000 employees with one operating problem worth solving this quarter. The catch: we are young and small, with few public customer stories so far, and we do not do government or classified work.
Tribe AI
Forward deployed engineers who build into production, drawing on a network of senior practitioners. Founder-led, with a $3.25 million seed in 2024 the last round we found.
Best for the Fortune 1000, per OpenAI’s partner page, though its case studies include smaller companies. The catch: the mix of employees and network staff is unpublished, so ask who will be on your team.
Firms tied to one lab or platform
These bring the deepest access to a particular technology. The trade is that the technology has been chosen for you.
Ode
Ode with Anthropic builds on Anthropic’s models, with the former Fractional AI team working alongside Anthropic’s engineers. Backers include Blackstone, Hellman & Friedman, Goldman Sachs and Sequoia.
Best for mid-sized companies, from community banks to regional health systems. The catch: new under this name, and its measured case studies still sit on the old Fractional site.
OpenAI Deployment Company
DeployCo runs a diagnostic, then its engineers build a few priority workflows into production on OpenAI’s models. OpenAI holds a majority, alongside TPG, Advent, Bain Capital and Brookfield.
Best for large organizations that have chosen OpenAI. The catch: one vendor’s models by design, and no stated mid-market offer.
Palantir
Foundry, AIP, Gotham and Apollo, deployed by its own engineers. Its UK public-sector list shows £175,000 per engineer per quarter, the only published price here. Smaller companies can read our guide to Palantir alternatives.
Best for governments and large enterprises. Its top twenty customers averaged $93.9 million in 2025. The catch: priced for large institutions, and the platform stays Palantir’s.
Forrester’s comparison also covers PwC, EY, KPMG and Capgemini, which sell a similar model to the large firms above.
When not to hire Lunon
If you need accreditation for government or defense work, we do not offer it. If you need thousands of people across dozens of countries, hire one of the large firms. If the real question is what your strategy should be, start with a strategy firm and come back once the workflow is clear.
Frequently asked questions
Who are the best AI transformation companies?
It depends on what you need. For global scale, Accenture, Bain, BCG, Deloitte, IBM and McKinsey. For a bespoke system at a Fortune 500 company, Distyl, Palantir or OpenAI’s deployment company. For a mid-sized company, Accenture Edge, Forward Deployed, Lunon, Ode and Tribe AI. Lunon wrote this guide and is on that list.
Which AI transformation companies are independent of the big AI labs?
OpenAI’s deployment company and Ode are tied to labs by ownership. McKinsey and Bain & Company hold stakes in OpenAI’s deployment company, and OpenAI is an investor in Distyl. We found no lab ownership at Accenture, BCG, Deloitte, IBM or Lunon, though most large firms hold commercial partnerships with labs.
How much does AI transformation cost?
We found no published commercial price from any of these firms. The public reference points are government price lists: Palantir’s UK list shows £175,000 per engineer per quarter, and US federal schedules show ceiling rates of about $290 to $480 an hour for senior roles at Palantir, McKinsey and BCG. Those are public-sector figures and may not match what a company pays.
What is the difference between an AI transformation company and an AI consulting firm?
The labels overlap, and most large consultancies now employ engineers. A useful test: who writes the production code, who answers for it once it runs, and what do you own when they leave?
